Lean 6 Sigma Hub, founder and lead trainer
Dr Jvalin Sonawala
Lean Six Sigma Master Black Belt, creator of the Navigate transformation framework and architect of Ci Flow
Twenty years running improvement and transformation work across insurance, water, banking, government, healthcare and telecommunications. Jvalin built Lean 6 Sigma Hub to hand practitioners the material he wanted when he was doing the job. Worked numbers, real datasets and content you can take straight into a live project.
Jvalin has spent his career on the part of improvement work that decides the result.
He is a Lean Six Sigma Master Black Belt and holds a Doctor of Business Administration in enterprise transformation. Over twenty years he has led improvement and transformation programmes inside insurance, water utilities, banking, government, healthcare, telecommunications and managed technology services. He now leads an operational excellence function for a major Australian insurer.
That record shapes everything he publishes. He does not write from a textbook. He writes from projects that had a budget, a sponsor, a steering committee and a deadline. Projects that cut an order process from fifteen minutes to thirty seconds. Projects that returned a million dollars. Projects that had to survive an audit.
Lean 6 Sigma Hub is where that work now lives. It is an Australian training business, accredited by the Council for Six Sigma Certification, serving practitioners, trainers and organisations who want materials that hold up under scrutiny.
Sit with the data
Before anyone proposes a fix, the numbers have to say what is actually happening.
Find where the money goes
Locate the exact point in the process that loses time, quality and cash.
Prove it held
Come back six months later and show the gain is still there. That is the only result that counts.
Where he has done the work
Twenty years across twelve sectors, in operations, service, engineering, finance, laboratory and back office functions. Each one taught a different lesson about what makes improvement stick.
Insurance
Operational excellence across customer and broker service. Cycle time, rework and quality across end to end claims and service workflows.
Water and utilities
Enterprise improvement across operational, laboratory and asset management functions, plus accredited belt training from White to Master Black Belt.
Banking and wealth management
Service request redesign, target operating model work, regulatory complaints handling and asset management automation during major ERP change.
Government and public sector
Service request turnaround, ITIL aligned service management and multi function shared service design across HR, finance, procurement and IT.
Healthcare and pathology
Cross functional centralisation spanning pathology, medical, radiology and corporate functions.
Telecommunications
Regional managed services and data centre performance for a major carrier, under ITIL governance and ISO aligned controls.
Retail and wholesale distribution
Quote creation and ERP to CRM integration redesign, delivering seven figure savings and a 96 per cent cut in order processing time.
Transport and roads
Toll processing and centralised service transformation, with value stream analysis across a complex service chain.
Technology and data centres
Engineering logistics, firewall management automation and vendor process improvement, plus full stack data centre delivery.
Education
Large scale school network and infrastructure programmes delivered across an entire education authority.
Professional services
Infrastructure and service delivery programmes for global consulting and advisory firms.
Manufacturing
Process standardisation and technical delivery for industrial and engineering operations.
How Jvalin approaches the work
Four rules decide what goes into a course, a toolkit or a client engagement, and what gets cut.
Recognise before you prescribe
Evidence first. Charter second. Solution last.
RDMAICS opens with Recognise for a reason. Before anyone writes a charter, you establish that there is a real business problem, show where it is costing money and decide whether it is worth solving at all. Most failed improvement projects skipped that step and went straight to a solution somebody already had in mind. Jvalin gives Recognise the weight it deserves in every course he builds, because a project that starts from a properly recognised problem rarely needs rescuing later.
Every number is worked, not quoted
If you cannot reproduce it, it does not go in.
Each formula in his material arrives with the raw data, the calculation and the answer. Nothing is lifted from another reference and left unchecked. You see the numbers go in and the result come out, so when you run the same calculation on your own process you already know what a sensible answer looks like.
One project, followed the whole way
Seven phases, one business, one set of numbers.
Most training jumps between unrelated examples, so learners never see a project actually finish. His flagship reference set follows a single business through the full RDMAICS cycle. The baseline cost set in Recognise is the same figure Sustain is measured against, and process capability improves and then holds. You watch one project progress from first symptom to proven result.
You own what you buy
One time purchase. Lifetime use.
No subscriptions and no seat counting. Materials are editable, so trainers can rebrand them and organisations can fold them into an internal programme and keep running it long after the engagement ends. Licensing terms are written in plain language before you buy.
What it takes to build training this detailed
Most Lean Six Sigma material is assembled. Slides borrowed, examples recycled, formulas copied from a reference without anyone checking the arithmetic. Jvalin builds his the slow way, and the difference shows the first time a student tries to reproduce a result.
Formulas calculated by hand first
Every formula in the toolkit was worked through manually, then rebuilt in a spreadsheet, then checked against statistical software. Where three methods disagreed, the discrepancy was chased down and documented rather than hidden. That verification pass alone took months.
Case study carried through every volume
Writing seven volumes against a single business is far harder than writing seven unrelated chapters. Every baseline, sample size, capability index and savings figure has to reconcile across hundreds of pages. Change one number early and the rest of the set has to be recalculated.
Video chapters scripted, recorded and edited
Five belt levels, scripted from scratch, recorded, edited and packaged as SCORM for hosting. Each chapter is matched to the written manual, the exercises and the exam bank so a learner moving between formats never finds a contradiction.
Years of live projects behind the examples
The datasets are not invented to make the maths tidy. They are modelled on real improvement work across twelve sectors, which is why they carry the awkward outliers, missing values and messy distributions that textbook data never has.
Need this built for your industry
Generic training loses a room fast. Insurance people do not care about a machining example, and a laboratory team does not learn from a call centre case study. Jvalin develops custom Lean Six Sigma training content built on your processes, your terminology and your data.
That can mean rewriting the case study to match your operation, reworking the exercises around your real defects, building an internal belt curriculum your organisation can run itself, or producing a white label programme a training provider can sell under its own brand.
He has built this material for water utilities, insurance operations, government service teams, healthcare providers and distribution businesses. Tell him the sector and the audience, and he will scope what the content needs to cover.
- Case studies rewritten around your processes
- Exercises built on your own defect and cycle time data
- Terminology, roles and systems matched to your operation
- Internal belt curriculum your team can run without him
- White label programmes for training providers
- Facilitator guides, exam banks and assessment rubrics
- Delivery in person, online or blended

Navigate, the enterprise transformation framework
Jvalin kept watching good projects win, and then quietly lose.
The pattern repeated across utilities, banking, government and health. He would be brought in to fix a process. The project worked. Cycle time dropped, defects fell, the sponsor signed it off. Eighteen months later the gain had drained away and nobody could say exactly when.
The tools were never at fault. Lean worked. Six sigma worked. The trouble was that every discipline ran as its own programme, with its own team, its own language and its own steering committee. The lean team mapped the process. The change team wrote the communications. The technology team delivered the system. Nobody owned the join between them, so that is where the result leaked out.
He went looking for a framework that handled the join and could not find one that treated the whole thing as a single system. So he built it. He then took it through doctoral research, so the model would be tested rather than asserted, and published it openly in 2025 rather than locking it behind a consultancy.
The tools were never the problem. The join between them was. Why Navigate exists
The Navigate cycle. Lean thinking, six sigma, systems thinking, process architecture, change management, behavioural science, agile and integration.
The eight phases
Each phase has its own canvas, guide and worksheets. You move from proving the need through to renewing the framework itself.
- Need the ShiftBuild the case for change and create real urgency, before anyone proposes a solution.
- Assess the TerrainDiagnose readiness, capability and the informal influence networks that decide whether change lands.
- Visualize the ArchitectureMap how work, authority and information actually flow, not how the org chart says they flow.
- Identify the DriftFind where the current state has degraded from its design intent and why it keeps slipping back.
- Generate the DeltaSelect the solution methodology, design the change and specify what stops it drifting again.
- Anchor the ChangeAlign systems, governance and accountability so the new way is the easy way.
- Transfer the CultureSpread behaviours through champions and peer influence rather than mandate.
- Evolve ContinuouslyReview, refine and renew the approach as conditions change.

Ci Flow, the improvement platform he built
Ci Flow began as a frustration he could measure.
Coaching improvement teams as a Master Black Belt, Jvalin lost a large part of every week to chasing status. The charter sat in a Word file. The analysis sat in separate statistical software. The storyboard sat in PowerPoint. The savings sat in a finance spreadsheet. The evidence sat in somebody's inbox. Answering one question, is this project ready for its tollgate, meant opening five things and still guessing.
The software was also built for the wrong person. Statistical packages assume you already know which test to run. Project tools know nothing about phases, tollgates, sigma levels or benefit realisation. Neither one could tell a Green Belt what to do next on a Tuesday morning.
So he built what he needed. One workspace holding the project, the tools, the evidence and the money, with a coach that reads the whole record and says plainly what is missing. That coach, Status Coach, is the part he considers the heart of the product. It is the thing he wished he had on every project he ever ran.
Asking whether a project was ready for its tollgate meant opening five different files, and still guessing. Why Ci Flow exists
Enterprise improvement portfolio. Projects in delivery, at risk, completed and pipeline, with delivery status split across RDMAICS, A3, Just Do It and Kaizen work.
Four project journeys, not one
RDMAICS for complex data led problems, A3 for structured problem solving, Just Do It for contained fixes and Kaizen for focused team events. The methodology changes the stages, the governance and the recommended tools.
290 plus improvement tools
SIPOC, fishbone, FMEA, MSA and Gage R and R, hypothesis tests, regression, ANOVA, design of experiments, control charts and capability analysis. Every result saves back to the project record.
Status Coach
Reads the project record and every saved tool, then tells you what is wrong and what to do next. Schedule, primary metric, blockers, delivery health, capability, benefit and stage readiness stay visible beside the answer.
Drawing tools that produce real artefacts
BPMN 2.0 process modelling with swimlanes and gateways, value stream mapping with lead and process time, and spaghetti diagrams drawn directly in the workspace with measured distance.
Tollgate packs built from your evidence
Only saved tools enter the storyboard. Tables, charts and process maps stay aligned between presentation mode and the exported PowerPoint, so the review deck matches the project record.
Strategy deployment and intake
Cascade objectives through a Hoshin Kanri X matrix and track KPIs month by month. Share one link or QR code so anyone can report a pain point, then score it and turn it into a project.
Built for consultants as well as companies
Add each client once and the whole workspace filters to their work. Client branded tollgate packs, read only client guests and a company plan with role based access and admin portfolio visibility.
Evidence you can defend
Row level access enforced at the data layer, audit trails on company changes and AI usage, and a deterministic calculation engine behind 47 test suites. The AI interprets numbers. It never changes them.
RDMAICS workspace. Seven governed phases, sign off at each tollgate, delivery health and projected savings on the project header.
Status Coach. The assessment is calculated first, then you ask the coach to explain it, challenge it or go deeper.
Starting a project. Pick the approach that fits the work, with typical duration and best use stated up front.
Project portfolio. Methodology, current phase, progress, savings target, due date and improvement lead on every card.
Portfolio analytics. Average sigma level, average Cpk, realised savings and savings velocity across every methodology.
