02 · The Excel workbooks
The Excel storyboard template, where the project gets calculated.
One workbook per belt. You type the raw numbers and the sheets do the arithmetic, ranking and plotting. This is the file you work in day to day while the project runs. The sheets below are shown with sample data from a fictitious accounts payable project.

05 · The spine
Seven phases. Seven tollgates. Nothing skipped.
RDMAICS puts Recognise at the front and Sustain at the back, because that is where most projects are won and lost. Each phase closes with a checklist and a recorded gate decision: go, go with conditions, no go, or rework.
Prove the opportunity is worth running
Find the problem worth solving, confirm it aligns to strategy, secure a sponsor, and score it against the other candidates on the list.
Scope it and get the team aligned
Lock the problem statement, the goal, the boundaries and the metrics, then map the customers, the stakeholders and who does what.
Quantify the current state with data
Agree what you are counting and how, map the process as it runs today, then establish a baseline the sponsor will accept.
Find and validate the real causes
Generate the candidate causes, narrow them to the vital few, then test them against the data rather than against opinion.
Generate, score, pilot, implement
Build the solution set, score it on impact and effort, prove it on a pilot, cost it, then roll it out with a change plan behind it.
Hold the gains in the process
Hand the improved process to its owner with the monitoring, the response plan and the documentation that keep it from drifting back.

This section applies to the Excel workbooks only. The PowerPoint deck carries no formulas by design, because a slide that recalculates in front of a panel is a slide that goes wrong.
Sigma calculator
Enter units, opportunities and defects. DPU, DPO, DPMO, yield and sigma level return against the conversion table.
Self sorting Pareto
Type causes in any order. The sheet ranks them, runs the cumulative percentage, flags the vital few and redraws the chart.
Stakeholder quadrants
Score influence and interest. The sheet assigns Manage Closely, Keep Satisfied, Keep Informed or Monitor and plots the position.
FMEA risk priority
Severity, occurrence and detection multiply into RPN so the highest risk failure modes rise to the top.
Gage R and R verdict
The measurement system sheet returns an acceptance result rather than leaving you to interpret the percentage.
