What this calculator does
Process Cycle Efficiency, or PCE, tells you what share of your total lead time is spent on work the customer would pay for. Everything else is wait time, rework, movement, inspection and queueing.
Most teams assume their process is slow because the work itself takes too long. The data almost always says otherwise. In a typical office or service process, less than 5 percent of lead time is value added work. The other 95 percent is a queue. That is where your improvement sits.
This calculator measures the split for you. It ranks every step by how much waste it carries, so you know which one to attack first instead of guessing.
PCE = Value Added Time divided by Total Lead Time, expressed as a percentage.
Total Lead Time = Value Added Time plus Non Value Added Time.
How to use it
- Walk the process and list every step in sequence.
- For each step, record the value added time in minutes. This is hands on work that changes the product or service.
- Record the non value added time in minutes. This is waiting, queueing, transport, inspection and rework.
- Add or remove rows so the table matches your process.
- Click Calculate PCE and review the Results tab.
Benchmarks

Common mistakes
- Counting inspection as value added. The customer does not pay you to check your own work.
- Ignoring overnight and weekend queues. If a job sits for 14 hours, that time belongs in the calculation.
- Using standard times from a document instead of observed times from the floor.
- Measuring a single best case run. Sample several runs and use a typical one.
- Treating rework as value added. Rework is pure waste, even when the work itself looks productive.
Where this fits in DMAIC
PCE belongs in the Measure phase. Use it to set your baseline once the process is mapped and before you propose solutions. Run it again in the Control phase to prove the gain held.
- Measure the real process, not the documented one. Walk it yourself.
- Capture wait time between steps, since that is where most lead time hides.
- Run the calculation before and after an improvement so you can prove the gain.
- Attack the single largest non value added step first. It usually returns the biggest result.
